Today, we’re tackling a big question: when is the right time to hire marketing help. Is it too early, too late, or just the right time?

Understanding when to hire marketing help can make a huge difference in your business’s success. In my career, I’ve seen different types of business owners throwing their weight at this problem in different ways. I’ll break it down into three main groups, and I hope you’ll see yourself in one of them!

1. The Experienced Industry Expert (turned new business owner)

Let’s kick things off with those of you who know their industry inside and out and just started their own business. Based on your experience, you probably have a solid grasp of the marketing concepts that work for your industry’s needs.

This type of owner is a one-man show and usually does marketing decently well on their own. At some point, however, they become overwhelmed by various tasks and need to delegate.

To simplify your ordeal, if you have enough time to do marketing on your own, it’s too early to hire external help. But if you feel like you’re dropping the ball consistently, you need to delegate marketing and focus on business tasks.

2. The Startup Founder

Now, let’s chat about startup founders. They face unique challenges when deciding if it’s time to hire marketing help. This requires a broader approach – one that reflects the dynamic and even frantic aspect of their world.

If you haven’t quite nailed down your product-market fit yet, it might be smarter to work with a marketing advisor first, instead of jumping into a full-time hire. They can help clarify what you really need and how to get there.

When you have a rough outline, it’s usually better to hire someone who can juggle multiple roles rather than going for specialists right away. You want someone who’s ready to roll up their sleeves and get things done. Senior folks might not enjoy this hands-on work even if a CMO sounds enticing. A more junior product marketer can bring the required balance between action and strategy.

Alternatively, hiring an agency can be a smart move since they can cover a lot of ground while letting you focus on running your business. An agency’s account manager can feel like part of your team if the onboarding is right.

3. The Established Business Owner

Finally, let’s talk about entrepreneurs who have their businesses up and running – and thriving on offline activities only. This breed might feel lost in the endless stream of new digital channels and tactics and have no idea of how to tap into them.

If that’s you, consider hiring independent contractors or agencies first. Your first step is to create a digital marketing strategy that complements your existing offline marketing efforts. This way, you can get a feel for what working with a digital marketing team is like before making a full-time commitment and building a team.

Some businesses even keep going that way, as an agency can cover more digital disciplines than an in-house hire. And let’s face it – sometimes, there’s not enough work to justify a full-time hire, anyway.

How to de-risk the process?

Make sure your hire shows strategic thinking and adaptability. Always ask for examples of how they’ve handled changing needs in the past. While there are people with great advertising or content credentials out there, those with overall strategic thought are rather scarce. And don’t forget that businesses that have a clear marketing plan are nearly seven times more likely to report success than those without one.

This applies to you, no matter which type of business owner you are.

If you’re ready to make a marketing hire or need advisory, I’d love to help you craft a plan that works for your business – find the contact form below and let’s talk!

A small business owner has a lot on their plate… and marketing is not a welcome garnish. If you’ve figured out you need marketing help and you’re gravitating toward choosing an agency… this video is JUST FOR YOU.

I am a digital marketing agency owner and I’ll be happy to guide you through the steps to find the perfect fit for your small business – from the perspective of being a small business owner myself!

Step 1: Understand Your Marketing Needs

First, do you know what your marketing needs are?

If you don’t know, consider hiring an industry consultant. They can help clarify your main needs and activities, ensuring you invest wisely.

If you do know… Great! List your specific requirements and start searching for specialized agencies that align with those needs.

Step 2: Select the Right Agency

Now… let’s go through a few tips on how to select the right agency.

First, check if they have experience in your specific industry. This ensures they understand your challenges and can also introduce you to industry Know-How you may not be aware of.

Ask for case studies or examples of their previous work. Look for measurable results that demonstrate their effectiveness, not only fancy words and pretty presentation decks.

Next, ask what would be their approach to achieving your specific business goals. A professional marketer should quickly outline potential strategies and tactics tailored for you.

You can even consider giving them a small paid task—like an audit or strategy proposal. This helps assess their skills, work ethic, and communication style. Just don’t expect them to do important work for free!

When they complete the task, evaluate their approach. Were they proactive? Did they back their suggestions with data? Was everything delivered on time and as agreed?

Finally, choose based on the quality of work, professionalism, and your gut feeling about the agency. It’s great if you only assess the work itself… but that gut feeling is an important part because you will be working closely with the agency, and communication should feel natural.

Step 3: Watch for Red Flags

To further de-risk the process, stay vigilant for red flags during the evaluation stage.

What do these red flags look like?

If communication is vague or inconsistent, that’s a warning sign for communication issues.

Late deliveries can indicate poor management.

Beware of agencies that promise unrealistic outcomes. Marketing is not magic!

Or, if they offer cookie-cutter solutions without understanding your business – reconsider.

An agency should select its clients just as much as you select them. If they’re too pushy, it might not be a good fit.

Finally, agencies should provide honest feedback and not just agree to everything you say. Save hiring ‘yes men’ for other positions.

I hope this discussion brought some structure to your agency research. I’m here to help you – find the contact form below and let’s talk!

Struggling to decide whether to hire a freelancer or an agency for your marketing needs?

Let’s make it clear: we’re not pitching freelancers against agencies. While a Mortal Combat style stand-off will make for a much more enraging reading (oops, I meant engaging), this doesn’t reflect reality.

If you are a small business that doesn’t have an in-house team – nor wants one, the difficult part is knowing what type of hire you need at this stage: a freelancer or a marketing agency. No matter if you’re just starting out or are trying to fire up the scaling engine, you deserve to get the best fit, right?

To help you out, we’ll guide you briefly through the pros and cons of each type of hire, which will (hopefully) help you decide faster. Then, we’ll share some tips on how to choose.

Pros and cons of freelancers

The first obvious reason is because they’re cost-effective. Freelancers also tend to specialize and go very deep in a certain marketing area, living and breathing – say, paid advertising. But our favorite pro is communication. Most independent contractors are good with communicating specific needs and milestones so that you will always feel in the loop – it’s a matter of personal accountability.

On the flipside, freelancers may offer limited availability while they juggle multiple clients. And if they’re specialists in only one area, it often closes their minds to alternative solutions.

Pros and cons of marketing agencies

When it comes to the pros of agencies, they can offer more comprehensive services and can deploy a diverse skill set as needed. They can also quickly scale their services up or down based on project needs. Last but not least, agencies can rely on the combined expertise of their employees – this means not only different marketing specialities, but also experience across different industries that can bring innovative strategies. On the downside, cost is the first thing that turns off small businesses as it quickly adds up. Unfortunately, agency customers also suffer from slow and painful processes. Marketing agencies are also more prone to cumbersome operating procedures and communication lag.

Freelancers vs Marketing Agencies: the Stand-off

The ultimate decision which is the better hire boils down to a few questions about your immediate marketing needs: Are you experimenting and trying to decide which course of action to take? Maybe you already have built the foundation and are trying to scale? Are you executing a one-off campaign in a certain marketing domain, or do you need long-term dedication?

Choose a freelancer if:

If you’re still in the experimentation phase or only need a one-off job, then a freelancer might be the better option – both due to the cost factor and because they will still be able to deliver quality work.

If you need quick growth through a specific tactic (one you have already decided on), a specialist freelancer is a great option, as they are more agile and resource-effective.

Short-term, single-domain activities and one-offs are generally better suited to a freelancer.

Choose an agency if:

If you’re in search of a strategic partner with lots of expertise in multi-channel growth and scaling up, an agency might be a better fit.

If you require a more independent approach towards all stages of the process (no hand-holding).

Both options are open if:

You already have a specific channel strategy in place, both options are a good fit as long as you monitor the results consistently.

You already have a solid tactical foundation and have experimented a lot with clear outcomes.

You can think of it in terms of the scope and horizon of the marketing initiatives that you imagine.

And beware… Strategic thought is what separates good from bad agencies and good from bad freelancers. If they lack strategy, it’s chaos no matter what you choose.

We hope this framework is helpful. It’s always difficult to part ways with doing marketing on your own if you’re a small business or startup owner but it’s a necessary step for growth!
